Why Shinnecock’s Bunkers Look Broken On Purpose

Shinnecock’s bunkers don’t look like the ones you know. The edges are ragged. Fescue spills over the lip in loose, uncontrolled fringe. The sand doesn’t hold a perfect flat face the way American bunkers do. If you watched the U.S. Open at Shinnecock Hills in 2018, you saw bunkers that looked like the grounds crew had simply stopped maintaining them. Like someone cut the budget, or gave up. The U.S. Open played one of its most demanding tests of the modern era in bunkers that most courses would have called a problem to fix.

They weren’t a problem. They were the whole point.

The ragged look you saw on television is maintained to look exactly that ragged. It costs more in labor, more in seasonal planning, and more in agronomic discipline to hold that wild appearance — more than it would cost to maintain the smooth, flashed, perfectly raked white bunkers at nearly every other American tournament course. What looks abandoned is the more expensive choice. What looks neglected is the deliberate one.

Two Philosophies, One Object

The distinction matters because it changes what you’re seeing. Most American tournament courses train your eye to expect white sand, crisp geometry, a raked surface that proves someone came through after the last player walked out. Augusta National, which may be the most watched golf course in the world, keeps that expectation current every April. Its bunkers are pressed to perfect vertical faces nightly. Its sand is dragged smooth with a broom held upside down. The visual contract Augusta makes with its audience is that everything is controlled, edited, exact. That contract is what makes Shinnecock’s bunkers look wrong to the same audience.

If you’ve played enough golf to notice that some courses look manicured and others look like they’re growing out of the ground, Shinnecock Hills is telling you something. It’s telling you about the difference between two completely different philosophies of what a bunker is supposed to be.

Where the Ragged Bunker Comes From

The bunker has existed in golf far longer than anyone decided it should look clean. The earliest ones weren’t designed by anyone. They were scraped into existence by wind, by sheep, by rabbits, by the erosive grind of play on sandy coastal ground. Royal Dornoch, on Scotland’s northern coast, is the textbook example of how this happened — where hollows and sand blowouts became hazards through natural process rather than architectural intent. Golf course design, in its first several decades, was largely the act of formalizing what the land had already done on its own.

When golf moved inland, that changed. Inland courses sat on heavier soil that didn’t blow out into natural sand scrapes, and designers began constructing bunkers from scratch. And when you construct a bunker from scratch, especially in the mid-twentieth century American tradition, you build it to look built. Compact vertical faces. Clean edges. Crisp, bright sand raked smooth after every round. The flashed-sand American bunker became the standard, and that standard trained your eye to read “well-maintained” as “neat and white.”

Shinnecock Hills does not use that standard. It never should have. William Flynn’s original 1931 design sat on the sandy terminal-moraine terrain of Long Island’s South Fork — the same geological material that produces natural links conditions in the first place. Flynn’s bunkers were open, rugged-edged, built to read as part of the landscape rather than inserted into it. But decades of subsequent tinkering, chasing the expectations of the American club member’s eye, softened those edges. Rye grass came in. The rough became managed and predictable. The course that had once resembled its Scottish forebears started to resemble the American tournament template.

By 2004, the U.S. Open at Shinnecock Hills exposed that drift in very public terms. The rye rough and the prepared surfaces behaved unpredictably under championship conditions, and the USGA spent years afterward reconsidering what the course was supposed to be. When Jon Jennings was hired as superintendent in 2012, the process of returning Shinnecock to Flynn’s intent was already underway, with architects Bill Coore and Ben Crenshaw brought in as design consultants. The bunkers the television audience sees today are not the bunkers that were there in 2004. They’re the bunkers that Flynn intended, rebuilt and maintained to stay that way.

Fine Fescue: The Grass That Takes Three Seasons to Look Natural

Fine fescue is the foundation of what makes those bunkers look the way they do, and fine fescue is not an easy grass to establish or hold. The species produces the wispy, native-edged fringe that runs along Shinnecock’s bunker lips and rough areas, and it does not do this quickly. According to Jennings and the Shinnecock maintenance staff, fine fescue rough takes about three seasons to establish to playable condition — and longer than that if the course has what Jennings calls an expectation of perfection. You don’t just seed it and come back. You manage it, water it, protect it, remove competing species by hand, and wait for it to develop the thin, wind-rustled character that reads as natural.

Fine fescue also does not tolerate competition well. Perennial rye — the grass that dominated Shinnecock’s rough before the restoration — outcompetes fescue given the chance. Broader-leaved weeds, sedges, creeping bentgrass escaping from the fairway edges — anything that gets a root purchase in fescue territory crowds it out. What looked like a native rough converts into something flatter, denser, and more conventionally American. Keeping a fine fescue stand intact is an ongoing suppression operation, not a one-time establishment decision. The grounds crew at Shinnecock manages that border by hand because there is no chemical that eliminates the competition without taking the fescue with it. You find the intruder. You remove it. You do it again next season. And the season after that.

The USGA’s own guidance on fine fescue naturalized areas makes clear that what looks maintenance-free very much is not. A USGA Green Section article is titled “Steps to Make Your Course Unaffordable.” It lists manual bunker edging and the hand-removal of every plant except fescue from naturalized areas as among the most cost-intensive practices a course can pursue. The same organization’s research on fescue rough management states plainly that delivering thin, wispy, playable fescue will likely cost more per acre than maintained rough once labor and herbicide inputs are counted. Maintenance-free they are not.

What It Actually Takes to Maintain 150 Bunkers That Look Wild

Shinnecock manages roughly 150 bunkers under that standard. Each one has to hold the native-fringe profile Flynn specified. That means the fescue growing along those edges has to be established correctly, kept free of encroaching species, and mowed on a schedule calibrated to the biology of the grass — not the convenience of the grounds calendar. The native areas at Shinnecock get mowed once in spring and again beginning in late fall. That twice-annual mow covers the entire property and runs two operators for five to six weeks each pass. It is not a quick operation. It is a seasonal commitment that exists entirely to keep those areas looking like they’ve never been touched.

That mowing schedule is itself a calculated act. Fine fescue in native areas needs to be cut at the right point in its growth cycle to remain viable. Cut too early and you interrupt its spring hardening. Cut too late in fall and you leave the plant exposed going into winter dormancy. The two-pass calendar the Shinnecock crew uses is an agronomic decision, not a scheduling convenience. The window for each pass is narrow, and it does not move to accommodate a television broadcast date.

Before the 2018 U.S. Open, Jennings and the crew undertook a fairway-tightening project that required hand-watering by eight crew members — roughly 36 crew-hours per day — to establish and hold newly narrowed edges without damaging the fine fescue rough that bordered them. The crew also transplanted strips of mature established fescue rough that had been growing under what would become grandstand footprints. They lifted it and relocated it so that the narrowed edges, when play began, would look as if they had been like that since Flynn’s time. The goal, explicitly, was to make new maintenance work look like it had never happened.

The transplanted rough is the clearest statement of the whole project. Seeded fescue looks new for years — its density and texture telling the trained eye it’s young. Mature fescue has the loose, wind-bent, interlocking character you see at old links courses, and it can’t be accelerated. The Shinnecock crew moved established sod rather than seed it out. They did it precisely because the look of age was the thing they were preserving, and the look of age is not something you can grow on short notice.

Augusta’s 44 Bunkers vs. Shinnecock’s 150: Same Labor, Opposite Goal

Augusta National keeps 44 bunkers in an entirely different condition. Each night of the Masters, Augusta’s crew works the bunker faces with hand-rollers to keep the sand compact and vertical. They drag brooms upside down across the surface to erase all texture, then finish with a final pass from an actual rake to remove any remaining discrepancy. The result is a bunker face that looks as though nothing has ever entered it. The sand is smooth, white, and visually exact.

That is one answer to the question of what a bunker should look like. Shinnecock gives the opposite answer with the same amount of labor. The European Institute of Golf Course Architects has documented that native-edged bunker styles are particularly maintenance-heavy relative to conventional American construction. The labor doesn’t disappear when you shift to a rugged aesthetic — it redirects. Augusta’s crew spends that labor making a bunker look untouched-perfect. Shinnecock’s crew spends it making a bunker look wild and untouched-rough. Same number of hands. Opposite philosophy. Augusta erases the hand of nature to produce the flawless, edited, human-made look. Shinnecock spends labor to fake the hand of nature — to produce a bunker that looks like the land grew it.

Pete Dye understood this principle when he built Whistling Straits in Wisconsin in the 1990s. Roughly 1,000 bunkers, most of them scraggly, irregular, wind-formed in appearance. Every one was built by hand, dug and shaped to look like it had been there since before the course was designed. The illusion of nature costs money. It costs patience. It costs someone who knows what natural actually looks like and can construct it convincingly from scratch.

What That Wild Edge Is Actually Telling You

At your home course, if there’s a native-edged bunker surround that you’ve always read as a budget cut, it probably isn’t. Done correctly, that kind of maintenance is the harder and more expensive choice. The crisp, white, raked American bunker is frequently the more controllable one. Flashed sand holds its face without much attention. A clean edge is easy to sustain once established. The raked surface reads as maintained because raking is the obvious visible act of maintenance, and if you grew up with that bunker you know what it’s supposed to look like.

The fescue-fringed, native-edged look asks for something most people can’t see: the seasonal mow schedule, the hand-edging, the manual removal of everything that isn’t fine fescue, the three seasons it took to get the rough to that profile in the first place. Shinnecock’s crew maintains roughly 150 bunkers to look like no one is maintaining them. The USGA has put the cost and labor of that choice in writing. The golf world sees the result on television every U.S. Open and reads it as neglect.

The next time you watch Shinnecock on television and the camera settles on a bunker lip with fescue spilling over it, you’re looking at the most labor-intensive aesthetic choice on the property. The wild edge is not an accident. It is not a budget compromise. It is a seasonal production that the crew executes twice a year, on top of everything else — in service of a course that looks, on television, like it might not be entirely under control. That is the product. That look of barely-controlled wild is what they’re manufacturing. The goal is to ensure that the course Flynn designed in 1931 looks the way it looked when the wind and the ground were doing the work themselves.
